Speed Was the Edge. Now It Is the Trap.
Large organizations optimized for execution velocity. AI just commoditized it. The bottleneck moved to human attention, output quality, and knowing what should be built at all.
For two decades, the competitive edge in large organizations was execution velocity. Ship faster. Release more often. Reduce cycle time. Compress the backlog. The entire machinery of modern enterprise — agile, DevOps, CI/CD, platform teams, quarterly OKRs — was built to make one thing happen: get from idea to production as quickly as possible.
It worked. Speed became a real advantage. The organizations that moved fast outperformed the ones that moved slowly. That was true for long enough that it became doctrine.
AI just commoditized that doctrine.
Not because speed stopped mattering. Speed still matters. But when every organization can accelerate production with the same AI tools, speed stops being a differentiator. It becomes a baseline. Table stakes. And the question shifts from how fast can we ship to should we be shipping this at all.
That second question is harder. It is also worth more. And most large organizations are not structured to answer it.
The acceleration trap
I see this pattern in enterprise after enterprise. Leadership announces an AI transformation. The KPI is acceleration. How much faster can we produce code, documents, designs, reports, campaigns. The tools are deployed. The numbers go up. Everyone celebrates.
Then nothing meaningful changes.
Output increases. Outcomes do not. The organization is producing more, faster, with fewer people involved in each unit of work. But the quality of decisions has not improved. The alignment between output and business value has not improved. The ability to say no to the wrong work has not improved.
They accelerated the assembly line without checking whether the factory is building the right product.
Here is a way to think about it: AI did not raise the ceiling of what organizations can produce. It lowered the floor of what they will tolerate producing.
When building is cheap, the filter breaks. Everything that was previously too expensive to attempt becomes possible. And "possible" is a very different standard than "valuable."
I think this is the central failure mode of enterprise AI transformation in 2026. Not that organizations fail to adopt AI. They adopt it eagerly. The failure is that they optimize for the metric that just lost its edge — and ignore the one that gained it.
Velocity was yesterday's edge.
Relevance is today's.
The bottleneck moved — and nobody updated the map
Here is the shift that most leadership teams have not yet internalized.
When production was expensive, the bottleneck was production. You had a limited number of engineers, designers, writers, analysts. Every unit of output required significant human effort. The rational strategy was clear: make that effort faster. Remove friction. Automate the pipeline. Ship.
AI moved the bottleneck.
Production is no longer the constraint. The constraint is human attention. The ability to review, evaluate, contextualize, prioritize, and decide. The ability to look at a stream of AI-generated output and determine which parts create value and which parts create noise.
That is a fundamentally different bottleneck. And it requires a fundamentally different organizational response.
You cannot solve an attention bottleneck by producing more. That is like treating a traffic jam by adding more cars. You solve it by producing better. By being more selective about what enters the pipeline. By investing in the quality of decisions upstream, not the speed of execution downstream.
I wrote recently that AI saves five hours a week while meetings eat fifteen. The same dynamic applies at the organizational level. If you use AI to generate more output but do not redesign the decision layer that evaluates it, you have not removed a bottleneck. You have moved it somewhere more expensive — into the calendars, review cycles, and cognitive load of the people whose judgment the organization depends on.
The scarcest resource in a large organization is no longer developer hours. It is leadership attention. And most AI transformations are flooding that resource instead of protecting it.
Quality debt: the silent crisis of AI-accelerated organizations
In the old model, output quality was a function of individual craft. Good engineers wrote good code. Good designers made good designs. Quality came from hiring well, training well, and giving people time to do careful work.
AI changes the quality equation entirely.
When a large portion of output is AI-generated or AI-assisted, quality becomes a systems problem, not a craft problem. The question shifts from how good is this person to how good is the process that evaluates, filters, and validates what the machine produces.
Most organizations are underinvesting here. Dramatically.
They have invested in generation. They have not invested in verification. They have tooling to produce faster. They do not have tooling — or processes, or roles, or governance — to ensure that faster production leads to better outcomes.
The result is a new form of organizational debt. Not technical debt in the traditional sense. Something I would call quality debt at scale: the growing gap between what an organization can produce and what it can meaningfully evaluate.
Every artifact that ships without proper review, every feature that launches without clear success criteria, every document that gets generated but never validated against reality — that is quality debt accumulating. And unlike technical debt, it compounds in a direction most dashboards do not track.
KPMG's research showed it clearly: the organizations that got real value from AI were the ones that redesigned their processes first and adopted tools second. Process-first beat tool-first. That is not an accident. It is a structural truth about where the leverage sits when production becomes cheap.
Cheap execution is not a strategy — it is a condition
There is a deeper issue here that goes beyond process design.
When building was expensive, scarcity enforced discipline. Organizations could not afford to build everything, so they had to choose. The act of choosing — prioritizing, scoping, saying no — was a natural consequence of resource constraints. Scarcity was a crude filter, but it was a filter.
AI removes that constraint. And with it, the discipline.
I see organizations where teams are now building features, tools, prototypes, and internal apps that would never have survived a prioritization meeting six months ago. Not because those things are valuable. Because they are now cheap enough to attempt.
That is not transformation. That is organizational ADHD.
And it has a real cost. Every cheap experiment that gets built still requires human attention to evaluate, maintain, secure, integrate, and support. The production cost dropped. The ownership cost did not.
Just because you can build it in a day does not mean your organization can absorb it in a quarter.
The ability to build everything is not an advantage if you lack the ability to decide what matters. And deciding what matters requires something AI cannot provide: context, judgment, domain knowledge, organizational awareness, and a clear theory of value.
When I wrote about what happens when AI makes building cheap, the argument was that human reality becomes the differentiator. The same logic applies inside the enterprise. When every team can produce more, the differentiator is which teams produce the right things. And "right" is a human judgment, not a throughput metric.
The three questions that matter now
If I were advising a large organization on AI transformation strategy today, I would not start with velocity metrics.
I would start with three questions.
First: where is human attention going? Map it honestly. How much time do your best people spend evaluating AI output versus doing the work that only they can do? How much coordination overhead exists that has not been redesigned since before AI? How much of the organization's most expensive resource — senior judgment — is being consumed by low-value review of high-volume output?
Second: what is your quality architecture? Not quality assurance in the traditional sense. Quality architecture — the system of gates, criteria, ownership, and feedback loops that determines what gets through and what gets stopped. Most organizations built this for a world where humans produced everything. That architecture does not survive the transition to AI-assisted abundance.
Third: what is your theory of value? Not what can you produce, but what should you produce. What is the connection between this team's output and a real business outcome? If you cannot answer that clearly, AI will not help you. It will just help you produce the wrong thing at scale.
Then — only then — accelerate.
Because acceleration without selection is just noise at scale. And noise at scale is more expensive than silence.
The new edge
The organizations that win the next phase will not be the ones that moved fastest. They will be the ones that moved with the most clarity.
Speed got commoditized. Just like code got commoditized. Just like content got commoditized. The pattern is consistent: when AI makes something abundant, the value migrates to whatever remains scarce.
In the enterprise, what remains scarce is the ability to direct human attention toward the work that actually matters. To maintain output quality when production volume explodes. To say no with conviction when saying yes is free. To connect execution to outcomes, not just to dashboards.
Speed was the edge. Now it is the trap.
The organizations still optimizing for velocity are optimizing for a race everyone can now run. The ones optimizing for relevance — for attention quality, decision quality, output quality — are building the advantage that AI cannot commoditize.
Because AI can produce anything.
It cannot tell you what was worth producing.
That is the new edge. And it belongs to the organizations that understand the difference.
