The promise was simple: AI writes the code, humans ship faster. And to be fair — it works. I've watched teams go from 10 pull requests a week to 50. Sprints that used to crawl now sprint for real. The velocity charts look incredible.

But here's the thing nobody wants to talk about: who's actually reading all that code?

The New Technical Debt Has a Name

We all know technical debt. You cut corners to ship fast, and you pay interest later — in bugs, refactoring, and late-night incident calls. It's been the background radiation of software for decades.

After AI: The same 8 developers now produce ~15,000 lines per week, with AI doing the heavy lifting. The same two senior devs are supposed to review it all. They can't. So they start skimming. Approving PRs based on vibes. Trusting the green checkmarks from automated tests that were also written by AI.

The output went up 7x. The verification capacity stayed flat. That gap? That's your verification debt, and it compounds every single sprint.

Klarna Said the Quiet Part Out Loud

When Klarna announced they'd replaced large parts of their workforce with AI, the tech world cheered. Efficiency! Innovation! The future!

My take: Klarna didn't eliminate the work. They eliminated the people who checked the work. And that's a fundamentally different thing.

In my experience managing engineering teams, the most valuable person on a team isn't always the fastest coder. It's often the person who catches the subtle bug in code review. The one who asks "but what happens when this runs at scale?" The one who says "this looks right, but it feels wrong."

That person doesn't show up in velocity metrics. But when they're gone, you notice — usually at 3 AM on a Saturday.

The Automation Paradox

Here's where it gets interesting. The natural response to verification debt is to automate verification too. AI writes the code, AI reviews the code, AI tests the code. Full loop. No humans needed.

I've seen this pitch. I've sat in meetings where this was presented as the obvious solution. And on paper, it makes sense.

But there's a fundamental epistemological problem: you're asking the same cognitive architecture to check its own work.

It's like asking a student to grade their own exam. They'll catch the obvious mistakes — the typos, the syntax errors, the off-by-one bugs. But they won't catch the assumptions they didn't know they were making. They won't question the architectural decisions that seemed reasonable but will collapse under load. They won't notice that the code technically works but violates an unwritten business rule that only exists in Sarah from Product's head.

Verification requires a different perspective. That's why it works when humans do it — because the reviewer brings context, experience, and judgment that the author (human or AI) doesn't have.

What Enterprise Organizations Get Wrong

I work with large organizations navigating their AI transformation. The pattern I see over and over is this:

  1. Phase 1: "Let's use AI to write code faster!" (Excitement)
  2. Phase 2: "Wow, our output has tripled!" (Celebration)
  3. Phase 3: "Wait, why are production incidents up 40%?" (Confusion)
  4. Phase 4: "We need more AI to check the AI." (Panic)

The root cause is always the same: they optimized for production without thinking about verification. They treated code review as a bottleneck to be eliminated, rather than a quality gate to be scaled.

My framework for thinking about this is borrowed from manufacturing: you can't just 10x the assembly line and keep the same number of quality inspectors. The inspection infrastructure has to scale with production. That's not optional — it's physics.

The Winners Will Crack Verification at Scale

So what's the answer? I don't think it's "don't use AI for coding." That ship has sailed. The productivity gains are too real to ignore.

Instead, I think the winners in the next 3-5 years will be the organizations that crack verification at scale. Here's what that looks like:

1. Layered verification architectures. Not one review — multiple passes at different levels. AI catches syntax and patterns. Static analysis catches architectural drift. Humans focus on intent, business logic, and edge cases. Each layer has a defined scope.

2. Verification-first culture. The metric isn't "how many PRs did we merge?" It's "how confident are we in what we shipped?" This is a cultural shift that most engineering leaders aren't ready for, because it means slowing down the vanity metrics.

3. Invest in verification tooling like you invest in generation. If your AI coding budget is $X, your AI verification budget should be at least $X. Right now, the industry ratio is probably 10:1 in favor of generation. That's insane.

4. Keep humans in the critical path. Not for everything — that doesn't scale. But for the decisions that matter: architecture, security, data handling, business logic. The human becomes the orchestrator of verification, not the line-by-line reviewer.

Verification Scaling: The Next Frontier for Engineering Leaders

I think verification scaling is about to become the defining challenge for engineering leadership. Not AI adoption — that's table stakes now. The hard problem is: how do you maintain confidence in what you ship when your output has grown by an order of magnitude?

This is an engineering discipline that barely exists yet. We have entire conferences about CI/CD, about DevOps, about platform engineering. Where's the conference about verification architecture? Where's the tooling ecosystem for scaling review?

The organizations that figure this out first will have an enormous competitive advantage. Not because they ship faster — everyone ships fast now. But because they ship fast and know what they shipped. That combination is rarer than you'd think.

For engineering leaders, this means rethinking your org design. The ratio of builders to reviewers has to change. The role of the senior engineer shifts from "writes the hardest code" to "designs the verification system." Your architecture decisions should optimize for reviewability, not just performance or scalability.

The Clock Is Ticking

Every week that passes, organizations are accumulating verification debt. Most of them don't even know it yet. The PRs are green. The tests pass. The velocity charts are up and to the right.

But under the surface, the confidence gap is growing. And when it breaks — when the unverified code hits a real edge case in production — the cost won't be linear. It'll be exponential.

My advice: audit your verification pipeline today. Ask yourself: if our AI-generated output tripled tomorrow, would our verification process hold? If the answer is no, you have verification debt. And the interest rate is higher than you think.
